Short-circuit diodes.  You may be able to replace just the diode pack, but
if is smoking it is probably safer to replace the whole thing.  I trust the
battery is connected the correct way round?  Double check before smoking a
new alternator.

Engine cooling fan or heater/demister fan?

If is is the engine cooling fan it should turn on and off all by itself as
the water temperature dictates.  If it is not turning on at all the
thermostatic switch in the radiator may be duff.  A previous owner may have
fitted an overide switch if they were paranoid about seeing the needle move
past the 'N'.  It is normal for electric fans to switch on just on the 'H'
side of half-way between 'N' and 'H', and to switch off again just below the
same point.

If is the heater/demister fan, well, I am sure I don't have to go any
further.

Could be dry bearings (in either case).  Strip and oil .
