A 3-speed I once had did the same thing, turned out all the lube had
leaked out through the torque tube seal, the input shaft roller bearings had
gotten chewed up, pieces got into the syncros and basically wasted the
tranny. After checking prices for rebuilding, I decided on a Saginaw
4-speed.
