Thanks for all the suggestions, can I update you on where we stand and get 
your thoughts?

The car starts and idles pretty well, sounds 'cammy' but other than that 
fine, exhaust doesn't seem black or anything, temp seems normal.  When I try to 
drive it I can get the clutch out maybe the first time and give it a little gas 
but after that it won't take any load at all, like it might drive DOWN my 
gently sloping driveway but not up.  Just kind of dies and stumbles and 
sometimes 
you can keep it running by feathering the accelerator, sometimes you can't and 
once it's started it keeps getting worse and worse but will idle.  A couple 
notes:

It seems to start with very little choke, but does need some little bit of 
it.

I could only get the timing to about 15 btdc, it idles happily at what must 
be 25 or so but I can't get anywhere near 8.  Doesn't seem to handle a load 
better at any one timing setting.

I can suck on the vacuum line and see the advance move a little, I can't suck 
it all the way through its field but I can move it through by hand.

The fuel regulator is off because it was broken, so now an electric fuel pump 
straight through filter to weber.

I changed the plugs, no diff.  Plugs were darker than nut brown, a little 
black but basically clean and not wet.

I haven't tried the alignment adjustments one the crane system yet, this 
problem seemed more basic than that but maybe not.

I don't know what jet is in my carb it was used and came off a similarly set 
up motor so it seems like it would be hard for it to be so extremely far off.

PS The good news is it sounds so badass at idle I can leave messages on my 
friends' voicemails, so that's cool.
