Maybe it is not as bad as it seems.
I have a TR-250 that suffered from similar symptoms, and determined
that over the years, acid from the battery had attacked the freeze plugs
on the back of the head.  If memory serves, there are the two plugs of
different sizes.  
There may be a more proper way to perform replacement, but I just 
poked a hole in them with a screwdriver and wrenched them out.  When
I installed the new ones, I put a little bit of permatex on them and simply
tapped them into place.  
This has been several years ago, so I may not be remembering everything.
